Summary

Major philosophy shift in the Founder's OS (v2.2 → v3.0) triggered by operator feedback that the framework was over-killing ideas and under-researching paths through competition. Rebuilds core gating logic to prioritize capturable revenue over unicorn-scale, rescue mutations before kills, and deep KR-specific competitor research before any irreversible decision.

Key Changes

Framework Philosophy (CLAUDE.md)

CAPTURABLE > BIG: small, profitable, recurring revenue is a terminal WIN (not a consolation). ~₩150M/yr recurring is explicitly a full target. Removes unicorn-bias that was killing viable cash ideas.
RESCUE-BEFORE-KILL: gate failures now trigger mandatory mutation attempts (narrow segment, change buyer, service-wrap, bundle, partner) before logging a kill. Eliminates premature tombstones.
WALL vs SPEED-BUMP distinction (L12): kills only justified behind structural walls (capital, license, true commodity, winner-take-all). Mere incumbents = speed-bumps requiring overcome-strategies, not kills. Retires old T2 → raises bar to T2-WALL.
DEEP COMP-SCAN (L13): research depth ∝ irreversibility. Kills demand the deepest, KR-specific research (global analog + local incumbents by name, pricing, gaps). Never kill on one shallow US-centric search.
RECURRING priority (v2.3 + v3.0): MODE-CASH now triples recurring metric and zeroes ceiling/growth weights. A small recurring business is not penalized for size.

Gating Process (§3 GATE)

5-step structure (replaces single-pass gate):
1. DEEP COMP-SCAN (mandatory evidence)
2. Classify obstacles as WALL or SPEED-BUMP
3. Symmetric KILL-SEARCH + WIN-SEARCH
4. Check gates G0–G9 (new G9: WTP-TRIGGER, enforcement-PULL vs hygiene-PUSH)

G6 reframed (CAPTURABLE-SLICE): MODE-CASH asks "is reachable revenue worth 10–13 hr/wk?" (small is fine); MODE-MOAT asks "$30M+?". Narrowing to winnable niche is FOCUS, not gaming.
WIN-TYPES taxonomy (W1–W6): true symmetry vs kill-types. Every survival names an overcome-strategy.

New Governance

CONCENTRATION CHECK (v2.3): if ≥3 survivors share one load-bearing bear, that bear is a portfolio risk. STOP same-engine generation → either validate the bear cheaply or diversify axes.
STANDING OVER-KILL RE-AUDIT (v3.0): walk entire kill list. Any kill citing only "incumbent exists" or single shallow search → re-open with fresh deep comp-scan. Catches false negatives (proof: K9 site-IP was killed 3× then revived as CASH-F1 lead).
