Platform template. This repository is a GitHub template for a complete GitOps Kubernetes platform (Talos + KSail + Flux). An instance created from it (via "Use this template" or the Bootstrap workflow) is a real cluster repo that owns its own clusters, secrets, and Talos config.
Shared platform plumbing is template-owned. The base Flux wiring (
k8s/clusters/base/), the shared bases (k8s/bases/infrastructure), the provider overlays (k8s/providers/), the CI/CD workflows (cd.yaml,release.yaml,template-sync.yaml,validate-scaffold.yaml,bootstrap.yaml),CLAUDE.md, andzizmor.ymllive here and are kept current in every instance via template-sync. Change them upstream here — never edit them in an instance, or the next sync will revert the edit.Instance-specific files (this

A GitOps-based Kubernetes platform — not a traditional code repository. All "code" is Kubernetes YAML, managed with Kustomize overlays and reconciled by Flux CD from OCI artifacts. KSail owns the cluster + workload lifecycle: Talos Linux + Docker for local/CI, Talos Linux + Hetzner for production. Secrets are encrypted at rest with SOPS + Age (per-environment keys); Cilium provides the CNI and Gateway API; Kyverno is the policy engine. An instance forks this template, runs the Bootstrap workflow to generate its own Age key and encrypt its secrets, and from then on receives shared-plumbing updates via template-sync.

The Bootstrap workflow (.github/workflows/bootstrap.yaml) is how a freshly
created instance is turned into a working repo: it generates the instance's Age key,
fills the <INSTANCE_AGE_PUBLIC_KEY> placeholder in .sops.yaml, encrypts the
*.enc.yaml secrets, and wires up the per-cluster values — so a new fork goes from
template snapshot to deployable platform without hand-editing crypto. It is
template-owned (kept in sync); run it, don't edit it in an instance.
Hierarchical overlays: base (k8s/bases/) → provider (k8s/providers/) →
cluster (k8s/clusters/). The cluster overlay's cluster-meta ConfigMap drives
Kustomize replacements: that repoint each Flux Kustomization (bootstrap,
infrastructure-controllers, infrastructure, apps) at the correct provider/cluster
path. Base files are immutable from overlays — change them with Kustomize
patches:, never by editing k8s/bases/ directly. Flux dependency order is
bootstrap → infrastructure-controllers → infrastructure → apps.
There is no traditional build/test/lint pipeline. Static validation only — never run a cluster for maintenance. Validate both clusters with KSail (schema-aware, applies Flux variable substitution, and does not start a cluster):

not part of static validation and must not be run during maintenance. A full
Talos + Docker system test runs in CI (validate-scaffold.yaml / ci.yaml) on
same-repo (non-fork) PRs; let CI run it, do not attempt it locally.
These conventions guide the autonomous Daily AI Assistant — and any agentic
tool — doing repository maintenance. The shared cross-repo conventions are
defined centrally in the
devantler-tech monorepo AGENTS.md
and apply here too: act on judgement and ship a draft PR as the checkpoint
(maintainer promotion to "ready" is the go-signal); drive trusted-author PRs to
merge once required checks are green and threads resolved, never merge external
PRs and never self-promote / self-merge your own unreviewed drafts; trust gate =
devantler, dependabot[bot], github-actions[bot], renovate[bot], claude/*

This is a TEMPLATE and a PUBLIC repo — be conservative. Changes here propagate to
every instance via template-sync, so favour additive, backward-compatible edits to
shared plumbing and keep the scaffold deployable. Never commit plaintext secrets,
real Age keys, real emails/domains, or instance-specific values — use placeholders
(<INSTANCE_AGE_PUBLIC_KEY>, example.com, admin@example.com). SHA-pin any
third-party GitHub Action (per zizmor.yml: actions/*, github/*,
devantler-tech/* may ref-pin; everything else hash-pins).
Template-owned vs instance-owned. When fixing shared plumbing
(k8s/clusters/base/, k8s/bases/ infra, k8s/providers/, the template-owned
workflows, CLAUDE.md, zizmor.yml), do it here — instances inherit it. Files
listed in .templatesyncignore are instance-owned scaffolding; in this repo they
are the starting point, but an instance tailors them, so keep their template versions
minimal and generic.
Validate before any manifest PR — prefer ksail --config ksail.yaml workload validate and ksail --config ksail.prod.yaml workload validate (schema-aware, Flux
substitution, no cluster). Without KSail, both overlays MUST build with kubectl kustomize k8s/clusters/local/ and kubectl kustomize k8s/clusters/prod/. Per file:
kubectl apply --dry-run=client -f <file>. Never run a cluster (no ksail cluster create/update/delete, no mutating ~/.kube/config). Protected — never modify
